Our client is a major player in the design, production and marketing of consumer healthcare.

In the Eastern Europe-Africa-SME-Asia zone, around 200 innovation projects are being developed in parallel in the R&D phase.

The challenge is to transform the organization to :

  • Implement a dynamic prioritization of projects, based on the resources actually available;
  • Take advantage of synergies between projects and countries;
  • Increase the rate of projects leading to commercialization, and ultimately the profitability of the region.
  • Diagnostic phase: Conducting interviews and mapping of current processes and organization via VSM to identify strengths and areas for improvement.
  • Design phase (through workshops): Definition of tools and processes for prioritizing and adapting governance to streamline the project portfolio and ensure the strategic fit of each new project while guaranteeing the availability of resources
  • Implement and drive change: Streamlining the portfolio, facilitating the first decision-making bodies, producing training materials and training ~100 project managers and portfolio management.
  • Standardized reporting and improved visibility on the project portfolio (dynamic dashboards allowing synergies and trade-offs)
  • Load estimating and project prioritization tool
  • Portfolio rationalization: 50% of the best projects prioritized, for an estimated double profitability.
