A world leader in water and waste treatment
Our client, an industrial equipment production entity within a large group, has begun a gradual transition period to become a profit centre. Management has defined a rationalization and competitiveness strategy in two phases: an industrial transfer to optimize its industrial footprint in Europe and a rationalization of its product portfolio.
IAC is mandated for one year to structure, plan and manage the transfer operations. This project involves multi-site and multinational collaboration in 4 countries and 2 different sites.
Competitiveness diagnosis
IAC has previously carried out a competitiveness diagnosis to validate a transfer scenario.
Risk identification
IAC has conducted targeted workshops to achieve Value Stream Mapping throughout the production process. This mapping allowed:
Building the schedule
The VSM and the action plan are translated into a schedule with a target date for the end of the transfer. Alternative scenarios in the event of drift from the initial action plan have also been defined to ensure that the transfer deadline is met.
Transfer control
The steering phase is based on the established planning and weekly steering meetings. The iObeya tool allows visual and multi-site project management to overcome the distance between stakeholders spread over 4 sites and 2 different countries.
